In Machida City, Tokyo, an in-house co-creation team called DigiLab takes requests from departments and has launched 29 task-specific AI agents in under a year, supporting reviews, inquiries and attendance management. Challenge: Departments were busy with daily work and lacked the people and expertise to bring AI into their tasks. AI's role: Interviews begin within 24 hours of a request, and template-based cases get a prototype the same day. In reviews, AI supports checking while staff make the final decision. Results: Regular staff using AI at least weekly: 9.3% (Dec 2023 launch) → 65.1%. AI agents in operation: 29 in total. Generative AI use: approx. 540,000 times cumulatively, about 60,000 in the latest month. Projected savings: approx. 83,000 work hours a year (a projection). What made it stick: Staff-designed shared templates, one-on-one briefings and AI training for all 300+ managers, and AI guidelines in two parts (rules and promotion). People lead; AI walks alongside. Frontline staff, who know their work best, are the main players in using AI.
